Real Estate Agents problem 1: New leads wait hours for a first reply

Speed-to-lead auto-reply for Follow Up Boss: email right away, text only with recorded consent

Verified with mocksLast tested 2026-10-28 · pricing checked October 2026

When a new lead lands in Follow Up Boss, the workflow emails them right away (from you, naming your brokerage), texts them only if your lead form recorded written consent to texts, and only between 8 am and 9 pm in their time zone. You get a text alert and a note on the lead. If you haven't reached them 24 hours later and they haven't replied, they get one follow-up and you get a call task. That's the most it ever sends: two automatic touches.

The problem

A buyer who asks about a home and hears nothing can simply ask another agent. The figures below are from a trade-press report of an analyst's small test and a vendor's count of forum comments, so treat them as indications.

Who it's for

US solo agents and small teams (1-5 agents) on Follow Up Boss whose portal and website leads often wait hours because the agent is at a showing.

Tools and monthly cost

ToolOfficial price
Follow Up Boss (the CRM; API and webhooks included)Grow: $69 / user / month, or $58 billed yearly. Pro: $499 / month for 10 users pricing page
Twilio US local phone number$1.15 / month pricing page
Twilio US SMS, sent or received$0.0083 per 160-character segment, plus carrier fees of about $0.0035-$0.005 per segment pricing page
A2P 10DLC registration (required to text US customers from a local number)One-time: $4.50 brand + $15 campaign vetting (Standard brands add $41.50 vetting). Monthly campaign fee: $1.50 (low-volume mixed) to $10 (Standard) pricing page
Resend (sends the emails)Free: 3,000 emails / month, 100 / day. Pro: $20 / month for 50,000 pricing page
n8nCommunity Edition: free if you self-host (you pay for the server). n8n Cloud: from EUR 20 / month (Starter) or EUR 50 (Pro) pricing page

Example month: Illustrative arithmetic, not a measured result. Assume 60 new leads a month, 40 with text consent: about 70 outgoing texts plus 30 replies = 100 segments x $0.0083 = $0.83, plus carrier fees of about $0.35-$0.50. Twilio number $1.15 and A2P 10DLC $1.50-$10 a month. About 110 emails fit Resend's free tier. About $4-$13 a month plus your n8n server. Follow Up Boss ($69 per user on Grow) is the CRM you already pay for.

Setup

  1. Read the 'TCPA, Do Not Call, advertising and Fair Housing' section on the real-estate hub first.
  2. Make your lead forms record text consent: an unticked box with wording your broker approved, saved into a Follow Up Boss custom field (FUB_CONSENT_FIELD, default customTextConsent) with the form version and date. Leads without it get email only.
  3. In Follow Up Boss, create an API key in the admin settings and register your integration to get an X-System name and X-System-Key (Follow Up Boss requires both headers on every API call). Set FUB_API_KEY, FUB_X_SYSTEM and FUB_X_SYSTEM_KEY. FUB_REQUEST_INTERVAL_MS paces calls; 429 replies are retried after Retry-After.
  4. Register a Follow Up Boss webhook for peopleCreated pointing at 'mss-e1-fub'. The workflow checks the FUB-Signature header with your X-System-Key and ignores repeated deliveries.
  5. Texts need a Twilio number with an approved A2P 10DLC campaign (US carriers block unregistered business texts). Point the number's incoming-SMS webhook at 'mss-e1-sms' (one inbound handler writes the shared opt-out Sheet that every real-estate recipe checks) and set TWILIO_AUTH_TOKEN and PUBLIC_WEBHOOK_BASE so X-Twilio-Signature is verified.
  6. Set AGENT_NAME, AGENT_FIRST, AGENT_LICENSE, AGENT_PHONE, AGENT_MOBILE, AGENT_EMAIL, AGENT_TZ, BROKERAGE_NAME, BROKERAGE_LICENSE, OFFICE_ADDRESS and EMAIL_FROM from .env.example. Every message is signed with your name, license number, brokerage, phone and office address; ask your broker what your state requires. Set LEAD_STAGES (default 'Lead'), FOLLOW_UP_HOURS (default 24), RE_BOOKING_URL and TEXT_START_HOUR / TEXT_END_HOUR (default 8 and 21). E1_SKIP_SOURCES (default 'Open House') stops a second reply to people the open-house recipe already follows up.
  7. Test with a lead using your own email and cell before switching on. The workflow also has a manual 'run now' webhook used by our tests. Delete it, or put it behind n8n's header authentication, before you go live.

Test result

Every workflow was imported into n8n 2.45.4 and run end to end on our test machine. Follow Up Boss, dotloop, Google Calendar, Google Sheets, Twilio and the email sender (Resend, including its inbound webhook) were replaced by a local mock server built from their official API docs: it checks the same request shapes and required fields, enforces Follow Up Boss's rate limit (HTTP 429 with Retry-After), expires dotloop's access token so the refresh path runs, and records every call. Webhook signatures (Follow Up Boss FUB-Signature, Twilio X-Twilio-Signature, Resend/Svix) are really computed and checked. These recipes use no AI model; every decision is a written rule. Leads, clients, agents, brokerages and addresses are invented. Nothing was sent to a real phone, person or account.

9/9 scenarios passed (run 2026-10-28)

PASSL1New lead with recorded text consent (TX, 10:00): email + text naming agent and brokerage, agent alert, FUB note
PASSL2New lead without text consent: email only; the agent alert says why no text
PASSL4Forged FUB-Signature is dropped; the same signed event delivered twice (FUB retries) is handled once
PASSL5STOP from a lead: opt-out ledger row, FUB tag Do Not Text (mergeTags=true), note; no extra confirmation text. A normal reply alerts the agent
PASSL8Forged X-Twilio-Signature on an inbound text: ignored
PASSL7FUB rate limit (429 + Retry-After) on the read: waits and retries. Bulk-imported old lead (created 3 days ago) gets no auto-reply
PASSL3California lead at 10:30 pm Central (8:30 pm Pacific): email now, text held for quiet hours; still held at 8:00 Central (6:00 Pacific)
PASSL6Next day: Cara's held text goes out at 11:15 Central; Ana (no contact, opted out of texts) gets one follow-up email + agent nudge + FUB call task; Ben (contacted), Dee (replied) and Eve (agent texted) get nothing more; Cara gets her one follow-up 24 h after the first touch
PASSL9Visitor created by the open-house recipe (source 'Open House'): no second auto-reply from this workflow

Actual output from the test run

Scenario L1: the email and the text a new lead with recorded consent receives (invented lead and agent). Names and numbers are invented.

Verified with mocks

  • A new lead with recorded text consent (Texas, 10:00 am) gets an email and a text within the run, both naming the agent and brokerage; the text ends 'Reply STOP to opt out'. The agent gets a text alert and a note is added in Follow Up Boss.
  • A lead without recorded consent gets email only; the agent alert says why no text was sent.
  • Quiet hours use the lead's time zone: a California lead at 10:30 pm Central (8:30 pm Pacific) gets the email at once and the text is held until 8 am Pacific (10 am Central), not at 8 am Central.
  • Next day: one follow-up only to leads the agent hasn't contacted, texted or heard back from, plus a Follow Up Boss call task. Never more than two automatic touches.
  • STOP adds the number to the shared opt-out Sheet, tags the person 'Do Not Text' (mergeTags, so other tags stay) and adds a note, with no extra confirmation text (Twilio sends that). Any other reply goes to the agent.
  • Forged FUB-Signature and forged X-Twilio-Signature are ignored; the same Follow Up Boss event delivered twice is handled once.
  • Follow Up Boss 429 + Retry-After: waits and retries. Bulk imports of old leads (created days ago) and people from the open-house recipe get no auto-reply.
  • Verified with mocks; fictional people only.

Documented from official API docs only

Built to the vendor's documentation but not run against a live account. Check these on yours.

  • Follow Up Boss API: webhooks (peopleCreated, FUB-Signature), people, notes, tasks and textMessages endpoints, X-System headers and rate limits (from Follow Up Boss's API docs; not run against a live account).
  • Twilio Messages API and inbound-SMS webhook signing (from Twilio's docs).
  • Resend email API (from Resend's docs). Google Sheets: tested against a mock sheet endpoint; the n8n Google Sheets node is not wired in.

Limitations

  • It replies with fixed wording: it doesn't answer questions about a property. The point is to acknowledge fast and get you on the phone.
  • Consent is only as good as your form. Leads bought from third parties often arrive without consent you can rely on; they get email only unless your consent field is set.
  • The time zone comes from the lead's state; for states with two zones it waits until it is 8 am in both. A lead with no state uses your own time zone.
  • Built for Follow Up Boss only. kvCORE/BoldTrail, Lofty, Sierra and other CRMs are not built, and we make no claim that this works with them.
  • Not legal advice and not a compliance guarantee. We designed around the TCPA (texts only with recorded written consent, 8 am-9 pm in the lead's time zone, STOP honored at once), CAN-SPAM and state advertising rules (every message names you and your brokerage), but whether your use is lawful depends on your consent wording, your lead sources, your state and your broker's policies. Have your broker or a lawyer review the wording before you turn it on.
